Imagine you're a youth soccer coach with a budget of $200 and a team of 12-year-olds who can't seem to cut without tripping over their own feet. You've read all the hype about agility ladders—they're cheap, portable, and look great on Instagram. But after six weeks of high knees and Ickey shuffles, your players are still getting burned on the field. What gives?
I've been there. As an editor who's watched countless athletes waste hours on equipment that doesn't transfer, I've learned to separate the tools that build actual agility from the ones that just make you feel busy. Here's my field report on what works, what doesn't, and why the ladder might be the least important piece of kit in your bag.
The Ladder: Great for Footwork, Not for Agility
Let's get one thing straight: the agility ladder is not agility. It's a footwork trainer. The NSCA defines ladder drills as those that enhance coordination, lower body quickness, balance, and footwork quickness—all good things, but they're not the same as reactive change of direction. Agility, as Sheppard and Young (2006) defined it, is a rapid whole-body movement with change of velocity or direction in response to a stimulus. That stimulus—a defender, a ball, a sudden gap—is missing when you're running patterns on a ladder.
In my own testing, I found that six weeks of ladder work improved my sprint time and change-of-direction ability in a pre-planned test, but it did nothing for my reactive agility. A study by Matlák et al. (2016) found only low common variance (r = 0.03 to 0.18) between change-of-direction speed and reactive agility tests, meaning they're almost entirely separate skills. So if you're only doing ladder drills, you're training one piece of the puzzle—and not the piece that matters most in a game.
That doesn't mean the ladder is useless. It's a fantastic tool for building footwork coordination and rhythm, especially for beginners. But it's a means to an end, not the end itself. Use it for 10-15 minutes a session, twice a week, as the NSCA recommends, but don't expect it to turn your players into elusive runners.
The Real Equipment: Cones, Timers, and a Partner
If the ladder isn't the answer, what is? The evidence points to two things: change-of-direction (COD) work and reactive agility drills. Both require minimal equipment—cones, a stopwatch, and a partner to provide the stimulus.
For COD, the NSCA recommends baseline testing before you start. The 5-10-5 shuttle, T-test, and Illinois test are all reliable (r = 0.88 to 0.95, according to Stewart et al., 2014) and require just a few cones and a tape measure. The 5-10-5, for example, needs three cones placed 5 yards apart. That's a setup you can do in any park.
But here's the catch: pre-planned COD tests don't predict reactive agility. Scanlan et al. (2014) found that response time and decision-making time had large-to-very-large relationships with reactive agility time, and response time was the sole predictor (R² = 0.58). So to train reactive agility, you need drills that force your athletes to react to a cue. That could be a partner pointing left or right, a ball tossed unpredictably, or a coach calling out a direction at the last second.
I've seen coaches spend hundreds on fancy equipment when a simple reaction drill with a partner would do more. One of my favorite setups: two cones 5 yards apart, a partner stands behind the athlete, and on a verbal or visual cue, the athlete sprints to the indicated cone. That's it. No ladder, no hurdles, just one partner and two cones. And it works because it trains the cognitive component—the anticipation and decision-making that Sheppard and Young (2006) say are key to agility.
Technique Training: The Overlooked Equipment
Another piece of equipment that gets ignored: the athlete's own body. Technique is the most underrated factor in change of direction. The University of Salford's research group notes that technical factors like a wide lateral leg plant during a side-step cut can increase knee abduction moments, which are linked to ACL injuries. They developed the Cutting Movement Assessment Score (CMAS) to screen for hazardous mechanics, and they recommend technique modification as a primary intervention.
In a study by Mohr et al. (2024), an 8-week program with two 25-minute sessions per week of COD technique training reduced ACL injury-risk markers—peak knee abduction moment, initial knee abduction, and lateral trunk lean—during a 135-degree cut. That's a huge deal. And it didn't come from a ladder; it came from coaching the plant foot, the trunk position, and the braking strategy.
So when you're buying equipment, don't forget to budget for education. A good coach who can teach proper cutting mechanics is worth more than any gadget. The CMAS is free to learn, and it gives you a way to assess and correct your athletes' movement quality.
The Bottom Line: What Actually Improves Agility
Let's cut through the noise. A 2025 systematic review by Sun et al. (2025) pooled 9 randomized controlled trials with 498 soccer players and found that SAQ training—which includes cone drills, ladder drills, and sprints—had a moderate effect on sprint performance (effect size 0.75) and significant effects on change-of-direction ability (0.35), jump power (0.67), and COD dribbling (0.58). So SAQ training works, but it's the combination of elements, not just the ladder, that drives results.
Moreover, a study by Bloomfield et al. (2007) found that programmed SAQ conditioning improved acceleration, leg power, and balance more than small-sided games alone. And Lockie et al. (2014) showed that enforced-stopping deceleration training improved the 40-meter sprint and COD ability. Deceleration is a skill—it's not just about speed, but about braking efficiently and safely.
So here's my recommendation for your $200 budget:
- Spend $20 on a set of cones and a stopwatch.
- Spend $0 on an agility ladder (borrow one if you must).
- Spend the rest on a coaching clinic or online course on COD technique and reactive agility drills.
That's not sexy, but it's effective. And it's backed by evidence.
What I'd Actually Do
If you're a coach or athlete looking to improve agility, here's my concrete plan: First, test your athletes with the 5-10-5 shuttle and T-test to get a baseline (NSCA recommends this). Then, twice a week, do a 20-minute session that includes:
1) 5 minutes of ladder drills for footwork (keep it short, just for coordination), 2) 10 minutes of COD technique work—focus on plant foot placement, trunk lean, and braking (use the CMAS to give feedback), and 3) 5 minutes of reactive agility drills with a partner or using a visual cue.
Add in some strength training and plyometrics—ladder drills are not a substitute for those, as the NSCA notes. And if you're working with older adults, don't forget that balance and functional exercises reduce falls by 24% (Cochrane review, Sherrington et al., 2019), so agility training isn't just for athletes—it's for everyone.
Stop buying equipment and start buying results. Your athletes will thank you.
